The prospect asked for a revised quote after Monday’s meeting. The rep planned to send it that afternoon, but two calls ran over, the pricing table needed reformatting, and the CRM note was still in a notebook. The quote went on Thursday. By then, a competitor had answered and the deal felt colder.

The problem is not that the rep refuses administration. Admin is the part of the day with no customer waiting in the room, so it loses to the next meeting until its cost appears as a stale stage, late proposal or forecast built on missing facts. If you are deciding which sales admin tasks to hand off first, begin with the work whose absence corrupts every later decision: CRM hygiene.

Selling time is scarce, but the goal is not to maximise calls at any cost. The goal is to move repeatable administration to a controlled support role while the rep retains discovery, judgement and relationship.

Where a rep’s week actually goes

Do not justify a handover with an industry percentage. Measure your team for one representative week. Ask each rep to record work in simple blocks, ideally without adding another complex system:

  • customer selling: discovery, demonstration, solution discussion, negotiation and commercial follow-up;
  • CRM administration: contact creation, activity logging, stage change, next-step entry, duplicate correction and field completion;
  • quote and proposal production: approved pricing entry, document assembly, formatting, versioning, approvals and sending;
  • scheduling: finding times, rescheduling, calendar detail, reminders and internal coordination;
  • contract and order paperwork: signature routing, purchase-order checks, onboarding forms and handover packs;
  • research and data: account records, contact verification, enrichment and list preparation for an approved segment;
  • reporting and meetings: forecast preparation, pipeline reconciliation and internal updates; and
  • inbox triage: routing messages, locating attachments and chasing internal answers.

Record hours, task counts, queue age and rework. Sample several ordinary days rather than one quarter-end rush. Include manager time spent repairing records or building reports. At the end, ask which blocks require the rep’s commercial judgement and which can be performed from a written rule with an approval point.

The four sales admin tasks to hand off first, in order

1. CRM hygiene and evidence-based stage updates

CRM data is the operating input for follow-up, pipeline reviews, coverage, cycle analysis and forecasts. If contacts are duplicated, close dates are inherited from last quarter, stages mean different things and next steps are blank, every report downstream becomes a debate.

Support can create or merge records under an approved rule, log completed activity from defined sources, populate required non-judgement fields, flag aging, prepare stage-change queues and chase missing evidence. The rep should confirm changes that express commercial judgement, such as qualification, probability, solution fit or forecast category.

2. Quote and proposal assembly from approved components

Give support a controlled library: current company profile, service descriptions, case evidence, terms, price tables, expiry wording, tax treatment, file naming and brand template. The rep or authorised commercial owner selects the solution, price, discount, exceptions and negotiation position. Support assembles, checks and routes the document.

Use a request form with account, recipient, products or services, quantity, approved price source, required attachments, approver and due time. Version the output. A checker confirms names, figures, dates, totals, terms and attachment set before the rep approves the customer-facing version.

Do not let administrative support infer a discount from a previous deal or modify legal language. An approval matrix should state who can authorise each commercial exception.

3. Meeting scheduling and reminders

Scheduling is bounded, frequent and easy to measure. Define meeting types, duration, required attendees, time-zone display, location or link, preparation notice, buffers, rescheduling rules and what must be recorded in the CRM. Support can offer times, coordinate calendars, send approved reminders and confirm that the meeting outcome reaches the record.

The rep remains responsible for deciding whether a meeting is worth holding and what the next customer conversation must achieve. Automated booking links can handle simple availability; a person adds value when several stakeholders, travel, rooms or sensitive rescheduling are involved.

4. List building and data enrichment for an approved purpose

Research support can complete company, role, location, industry, source and public business data under a documented specification, then mark confidence and source date. It should not invent facts, collect data without an approved purpose or decide the sales strategy.

Keep this fourth because a clean list does not repair poor follow-up or missing pipeline evidence. The sales leader defines the market and acceptance rule first. What must stay with the rep

Keep discovery, qualification judgement, account strategy, solution design, negotiation, pricing discretion, forecast commitment and relationship-sensitive messages with the rep or an authorised commercial leader. Support may prepare evidence and a draft, but it should not change terms or imply a decision it cannot make.

Sales administration is not sales development. Admin supports an existing selling motion; sales development identifies and engages prospective buyers. If you need outbound research, outreach and meeting creation rather than administration behind current reps, scope that as a separate role, permission set and measure.

Document before you delegate

A task nobody has described cannot be handed over; it can only be duplicated with extra questions. “Keep Salesforce updated” is not a procedure. The smallest useful procedure contains:

  1. Trigger: the event or queue item that starts the work.
  2. Inputs: the approved systems, documents and evidence.
  3. Steps and decision rules: normal path plus permitted alternatives.
  4. Approval: the action requiring the rep, manager, finance or legal owner.
  5. Definition of done: visible evidence that the record or document is complete.
  6. Escalation: exceptions, severity, recipient and response expectation.

Record a strong rep completing the task once, then turn the recording into a short procedure with screenshots or examples. Test it on a new case. The rep should correct the procedure, not silently repair the output.

This exercise often exposes work to stop or automate. A duplicate internal report may have no decision-maker. A reminder can be system-generated. A price exception cannot. Removing and automating work before staffing keeps support from becoming a faster route through unnecessary steps.

Set the CRM rules support will enforce

Do not ask a coordinator to invent sales governance. The sales leader must publish:

  • the entry and exit evidence for each stage;
  • required fields by stage and which role supplies each value;
  • the authoritative source for account, contact, price and activity data;
  • duplicate matching, survivor record and merge authority;
  • how next action, due date, close date, amount and loss reason are defined;
  • how long a deal may sit before a flag, and who decides its disposition;
  • which changes require history, approval or rep confirmation; and
  • how personal data is corrected, restricted, retained and removed under applicable policy.

A stage is a completed buyer condition, not a rep intention. “Proposal” might mean an approved commercial proposal was sent to named recipients on a recorded date. If one rep uses it when drafting begins and another when the customer acknowledges receipt, cycle time is not comparable.

Make incomplete records visible through a work queue, not private messages. Support resolves deterministic gaps and routes judgement. Managers should correct the rule when the same exception repeats instead of blaming the person applying it.

Introduce support without making reps feel policed

Reps distrust admin initiatives when new required fields appear without any work leaving their plate, or when activity records are used as a proxy for selling quality. Frame the pilot around hours returned, faster customer commitments and fewer forecast arguments. State what will not be measured and which judgements remain theirs.

Choose one respected rep and one bounded workflow. Let that rep help define “done,” sample the output and present the result to colleagues. Give the support person a named channel for questions so they do not interrupt five reps separately. Hold a short daily correction loop during early handover, then reduce it as exceptions stabilise.

If a previous virtual assistant created more work, diagnose why. Common causes are a scope described as a job title, no approved source, no decision boundary, missing access, private corrections and no supervisor. A managed arrangement should add documented procedures, named people, supervision, sampling and reporting—not only another inbox.

Measure the first 90 days from a real baseline

Capture at least one representative pre-pilot period using the same definitions you will use later. Avoid comparing a holiday month with a peak campaign or a new-hire ramp without annotation. Track counts and hours, not an impressive percentage with a tiny denominator.

Also track support hours, rep correction time, backlog and quote or record counts so the economics are visible. Hours “saved” are not recovered selling hours unless calendars and behaviour change. Compare released capacity with actual customer work and pipeline actions.

Review leading measures weekly and commercial results over the relevant sales cycle. CRM completeness and queue age can move before closed revenue. Do not promise revenue from administrative support; prove that the selling system has better capacity and evidence.

A managed provider does not remove ownership from the sales leader. Expect concentrated onboarding effort: demonstrations, rule decisions, examples, system configuration and sample review. In return, the provider should own day-to-day queue supervision, documented correction and agreed continuity. Ask who is named, who covers absence, who can change the procedure and what documentation you keep at exit.

Data access and the security conversation

Create role-based, individually named accounts. Grant only the records, fields, exports and actions needed for the scope. Separate view, create, edit, merge, delete, bulk update, report export, integration and administration rights. Production exports, bulk deletion, pricing rules and user administration rarely belong in a basic sales-admin role.

Require approved devices and locations where appropriate, multifactor authentication, secure credential handling, activity logs, periodic access review, incident escalation and same-day access revocation when a person leaves the work. Test offboarding; do not assume disabling one CRM user removes email, storage, password-manager and integration access.

Determine whether the provider is a controller, processor or another role for each activity under applicable law. The ICO’s current UK GDPR processor-contract guidance lists documented instructions, confidentiality, security, subprocessor, assistance, end-of-contract and audit terms; the ICO notes that this guidance is under review following the Data (Use and Access) Act. For EU processing, the European Commission likewise explains the need for contractual processor safeguards and prior authorisation for another processor. Obtain current advice on roles, transfers, retention and jurisdiction before access.

Give the hours back to the part of the job that closes

Start with CRM hygiene, then controlled quote assembly, scheduling and approved enrichment. Document the work, retain commercial judgement with reps, baseline the hours and inspect whether released capacity becomes customer action. Administration should leave the rep’s desk without taking the relationship with it.
